Agentic AI Could Transform the Economics of SAP Migration

Agentic artificial intelligence could significantly reduce the cost, complexity and duration of corporate migrations from legacy SAP ERP Central Component systems to SAP S/4HANA.
Traditional SAP transformation projects often rely on a combination of expensive onshore specialists and lower-cost offshore teams. However, coordinating distributed teams can create additional work through communication problems, repeated tasks and complex handovers.
A new approach described as “deshoring” focuses on using AI agents to automate or accelerate selected transformation activities instead of simply moving human labour to lower-cost locations. Research covering approximately 180 common migration activities suggests that AI could potentially reduce costs by around 60%.
AI agents could support time-consuming tasks such as fit-gap analysis, preparation of functional and technical specifications, custom-code assessment, data management, system configuration, testing and project management. SAP itself aims to reduce the overall transformation effort by approximately 35% through AI-supported capabilities.
Custom-code analysis is considered one of the most promising applications. AI can examine existing code, reconstruct its original business purpose and determine whether the same requirement can be covered by standard SAP functionality. This could help companies avoid transferring unnecessary legacy customisations into their new systems.
Despite its potential, agentic AI is not expected to replace experienced SAP professionals. AI may be able to produce most of the initial work within hours, but human specialists will remain responsible for validation, strategic decisions, quality control and complex design choices.
The effectiveness of these agents will also depend on access to accurate, company-specific information, including system architecture, requirements, risk registers and testing documentation. Organisations may therefore need to improve how they collect and manage internal knowledge throughout their transformation programmes.
According to industry experts, agentic AI could ultimately enable companies to complete SAP migrations faster and at a lower cost while reducing their dependence on external consultants and strengthening their own internal expertise.
